People were asking how AI would change education, learning, knowledge work, and organisational capability. The questions were serious, and the possibilities were real. Yet in conversations between sessions, I became increasingly aware of something that was receiving far less attention.

We were discussing increasingly powerful technology while the system in which all that technology would have to run got far less attention.

That system was human.

The book was already in development. What Berlin gave me was a clear direction for the title. The conversations at OEB helped me land on The Human OS Manual. I registered the domain name and began organising the work around the question the conference had clarified for me: what happens when the capability of our tools grows faster than the capacity of the people using them?

A year later, that question has become more urgent.

The productivity surplus belongs to the organisation

A company introduces AI tools. Learning and Development helps employees understand them. Tasks become faster, access to information improves, and leaders begin to see the possibility of significant productivity gains.

From the organisation’s perspective, this looks like additional capability.

The employee experiences something more complicated.

Suppose a report that previously required two hours can now be completed in twenty minutes. The employee has saved one hundred minutes, but rarely controls what happens to them. They do not independently determine staffing levels, targets, deadlines, meeting schedules, or expectations of availability. The organisation that introduced the efficiency also decides where the resulting surplus goes.

It could create more space for judgment, learning, collaboration, or recovery. It could allow the employee to spend more time with a customer, examine a difficult problem more carefully, or finish the working day with enough capacity left to live the rest of it.

It can also become another task, a higher target, or a reduced tolerance for delay.

AI does not decide between these outcomes. The surrounding system does.

This matters because employees in large organisations often have far less agency over when and how they work than discussions about personal productivity assume. They may be encouraged to protect their attention while working inside calendars they do not control. They may be taught to manage stress while facing workloads, incentives and response expectations established elsewhere. Even a sensible personal choice can become professionally expensive when it conflicts with what the organisation rewards.

When this happens, an individual solution is being applied to a structural condition.

Capability and capacity are different variables

Capability describes what the combined human and technological system can accomplish.

Capacity describes what the people inside that system can sustain while retaining attention, judgment, adaptability, and the ability to recover.

An organisation can increase the first while quietly consuming the second.

AI can generate options, identify patterns, summarise information, and accelerate production. People must still understand context, notice what is missing, evaluate consequences, and take responsibility for the result. As technological capability expands, these human functions do not become less important. They become the point at which much of the value is either realised or lost.

Yet the conditions required for good judgment are easy to overlook because their deterioration is not always immediately visible. An exhausted employee can still attend a meeting. An overloaded manager can still approve a decision. A fragmented team can continue producing work for quite some time.

The output remains observable. The declining capacity underneath it is harder to see.

Eventually, however, the distinction appears in the work. Decisions become faster but less considered. Learning becomes another stream of information with no time for integration. Collaboration becomes coordination under pressure. Employees remain technically present while contributing less of the judgment, curiosity, and challenge that justified keeping a human in the process.

“Human in the loop” sounds reassuring, but presence is not the same as agency. A person can sit inside a decision process while lacking the time, energy, context, or authority to question what the system produces.

The machine does not need to recover. The people responsible for its consequences do.

Wellbeing is part of the operating infrastructure

Employee wellbeing is still commonly positioned as something adjacent to performance. It appears through benefits, wellness platforms, resilience programmes, and support offered when the demands of work become difficult.

These interventions can be useful. Their limitation is where they sit in the causal sequence.

An employee can improve personal habits. They cannot individually remove recurring meetings, resolve conflicting priorities, redistribute an unrealistic workload, or change the incentives that reward constant responsiveness. If the working environment repeatedly consumes the capacity that wellbeing initiatives are trying to restore, the organisation is paying to manage a pattern it continues to produce.

This does not remove personal responsibility. People still make choices, establish boundaries, and influence the systems around them. But responsibility becomes meaningful only when it is placed at a level with enough authority to change the conditions.

The human value of wellbeing does not require a commercial justification. Within an organisation, however, its operational relevance should no longer be treated as optional. Attention, judgment, learning, emotional regulation, collaboration, and recovery are among the capacities from which knowledge work is produced.

When work depends on thinking, the condition of the thinker is part of the production system.

This is why employee wellbeing is a business imperative. Sustainable performance is not simply the ability to meet present demands. It is the ability to meet them without degrading the capacity required to perform tomorrow, next quarter and through the next wave of change.

AI makes that distinction harder to ignore because it can increase the speed and volume of work before an organisation has reconsidered the human conditions around it.

A wider role for HR and L&D

HR and L&D do not control every part of the operating environment. Business leaders set strategy. Managers allocate work. Technology teams select tools. Finance shapes headcount and investment. Employees themselves remain active participants.

But HR and L&D are well positioned to prevent AI adoption from being framed as a skills initiative alone.

Teaching people how to prompt, verify, and apply AI is necessary. But it is incomplete if they return to workflows that leave no space for careful application, managers who equate speed with value, or performance systems that immediately absorb every efficiency gain.

Before asking whether employees know how to use AI, organisations should also ask:

What happens to the time the technology saves?

Which expectations will increase as work becomes faster?

Are employees gaining greater agency, or simply receiving more work?

Which forms of human judgment become more valuable as production accelerates?

Do workloads leave enough capacity for scrutiny, learning, and responsible oversight?

How will we recognise when short-term productivity is consuming long-term performance?

These questions move wellbeing into the design of work itself. They also give HR and L&D a more consequential role in AI adoption: helping the organisation understand what people need in order to perform, learn and adapt under the conditions the technology creates.

Bringing the question back to OEB

This is the broader argument behind The Human OS Manual. People do not experience work, health, attention, recovery, relationships and environment as separate categories. Each changes the conditions under which the others operate.

AI is now entering that connected system as a powerful accelerator.

I am not arguing for slower or less capable technology. I am arguing that technological capability cannot be evaluated independently from what it asks of the human beings around it. If every efficiency becomes a higher baseline, AI may increase output while making sustainable performance more difficult to maintain.

OEB helped me name the book because the conference made the missing question visible. Returning in 2026 to facilitate the Learning Café “Why AI Capability Requires Human Capacity” is a way of bringing that question back to the place where it became clear.

The challenge is no longer simply to prepare people for increasingly capable machines.

It is to ensure that the organisations deploying those machines protect the human capacity required to use them well.

Author note

Oscar Trelles is the founder of Breathing Flame and author of The Human OS Manual, published by Ten & Walker Press.
