Someone submits a request\u2014whether through a form, an email, an SOW, or whatever process your team uses. At some point, after dozens of emails and meeting nudges, an SME provides the content, which could arrive in any format: a PowerPoint deck, a Word document, or even a recorded call. And then, months later\u2014after countless revisions, unclear feedback, and shifting expectations\u2014the course finally goes live. No one is entirely sure how it happened, and even fewer know whether it achieved what it was meant to.<br><br>I\u2019ve seen this cycle across industries and team sizes. It\u2019s not a talent issue. It\u2019s not a motivation issue. It\u2019s a system issue.<br><br><\/p>\n\n\n\n<p>Operational excellence is what transforms that reactive, ad hoc cycle into something steady and reliable. It doesn\u2019t get in the way of creativity \u2014it amplifies it. When underlying processes are sound, teams have the space and clarity to innovate.<br><br><\/p>\n\n\n\n<p>This article explores the operational foundations behind high-performing L&amp;D teams and offers a preview of my OEB 2025 session, \u201cL&amp;D Rocket Fuel: Igniting Impact through Operational Excellence,\u201d where participants will build these tools hands-on.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Why L&amp;D Needs an Operational Boost<\/h3>\n\n\n\n<p>L&amp;D has become a critical operational function. We don\u2019t just design learning\u2014we design the systems that make learning possible.<br><br>As digital transformation accelerates, L&amp;D has shifted from a support function to a strategic driver of organisational capability. But many teams are still operating on legacy workflows.<br><br><\/p>\n\n\n\n<p>Projects stretch well beyond their original timelines. Handoffs between SMEs, ID, QA, development, and other ancillary teams become tangled. Bottlenecks appear without warning. And because many teams evolved without formal structure, they rely heavily on individual heroics rather than scalable systems.<br><br><\/p>\n\n\n\n<p>Operational excellence shifts this entire experience by grounding teams in four practical pillars:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Clarity \u2014 Everyone knows who\u2019s doing what, when, and why. No guessing.<\/li>\n\n\n\n<li>Efficiency \u2014 Workflows cut out the noise, the rework, and the endless back-and-forth.<\/li>\n\n\n\n<li>Evidence \u2014 Decisions are driven by real data, not gut feelings or wishful thinking.<\/li>\n\n\n\n<li>Adaptability \u2014 Processes stay alive and evolve as the work changes\u2014not years later, when they\u2019re already outdated.<\/li>\n<\/ul>\n\n\n\n<p>These pillars don\u2019t add process bloat\u2014they remove friction. When things run smoothly, teams spend less energy chasing answers and more time delivering results.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Visualise Your Workflows: Seeing the Invisible<\/h3>\n\n\n\n<p>Often, when teams feel overwhelmed, they speed up. But real progress begins when you pause long enough to see the system\u2014and spot what\u2019s actually slowing you down.<br><br><\/p>\n\n\n\n<p>One of the more recent times I went through this exercise with a cross-functional group, we were trying to understand why projects weren\u2019t meeting deadlines and were routinely going over hours and budget. Once we mapped the workflow, the issues surfaced quickly\u2014inefficiencies, missing processes, and unclear accountability across the project life cycle. Reviewers weren\u2019t involved at the right stages, proper handoffs weren\u2019t happening, outdated templates were circulating alongside new ones, and missing inputs created unnecessary loops. Seeing it all together didn\u2019t just clarify the chaos\u2014it helped us strengthen the process, build better project plans, and align roles in a way that directly improved timelines, reduced overages, and kept future projects on track.<br><br><\/p>\n\n\n\n<p>Visual workflows expose delays, clarify ownership, and give everyone a shared map of how the work actually gets done. They turn invisible obstacles into visible opportunities.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Build Stakeholder Momentum: Turning Chaos into Collaboration<\/h3>\n\n\n\n<p>Before we can improve collaboration, it helps to be clear about who we mean when we talk about \u201cstakeholders.\u201d In the context of L&amp;D operations, stakeholders include the core team members who move the work forward\u2014Instructional Designers, developers, graphic designers, and project managers\u2014as well as the partners whose decisions or input influence the workflow, such as SMEs and content owners, business sponsors, IT or LMS partners, and compliance or legal reviewers.<br><br><\/p>\n\n\n\n<p>Operational improvement doesn\u2019t happen in isolation. It succeeds when the people connected to the process share clarity, expectations, and ownership. Tools like RACI charts clearly outline who is Responsible, Accountable, Consulted, and Informed at every stage. Standardised intake forms help transform ambiguity into alignment by defining who does what, when, and why. A simple intake form can also create shared understanding before work begins\u2014reducing rework, preventing misaligned assumptions, and giving project managers the visibility they need to keep work moving.<br><br><\/p>\n\n\n\n<p>Stakeholder alignment doesn\u2019t require more meetings. It requires better ones: brief checkpoints that surface questions early, eliminate guesswork, and keep the entire workflow moving smoothly from intake to launch.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Move from Intuition to Evidence<\/h3>\n\n\n\n<p>L&amp;D often communicates impact through anecdote: \u201cLearners loved it,\u201d \u201cFeedback was positive,\u201d or \u201cTeams seem more confident.\u201d<br><br><\/p>\n\n\n\n<p>Those insights matter\u2014but they\u2019re not enough.<br><br><\/p>\n\n\n\n<p>To influence leaders, secure resources, and shape strategy, L&amp;D must speak the language of data. That doesn\u2019t mean tracking everything. It means tracking the right things consistently.<br><br><\/p>\n\n\n\n<p>Effective metrics include:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Turnaround time \u2014 Measures process efficiency<\/li>\n\n\n\n<li>Completion and engagement rates \u2014 Reflect learner experience<\/li>\n\n\n\n<li>Time spent in rework \u2014 Signals quality of upstream inputs<\/li>\n\n\n\n<li>Stakeholder satisfaction \u2014 Shows partnership alignment<\/li>\n\n\n\n<li>Cycle time from intake to launch \u2014 Reflects system health<\/li>\n<\/ul>\n\n\n\n<p>One simple dashboard that visualises these metrics can shift the perception of L&amp;D from a creative service provider to a strategic operational partner.<br><br><\/p>\n\n\n\n<p>Evidence builds trust. Trust builds influence.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Embed Continuous Thrust: The Power of Process Sprints<\/h3>\n\n\n\n<p>Processes aren\u2019t designed to last forever. The way we work keeps shifting\u2014especially now, as AI accelerates decisions, speeds up production, and changes how teams collaborate. Even the most thoughtful workflow can fall behind if it never evolves.<br><br><\/p>\n\n\n\n<p>That\u2019s where process sprints come in. Instead of trying to overhaul everything at once, you pick one pain point, make a small change, and see what happens. It\u2019s simple, low-pressure, and far more realistic than a full process redesign.<br><br><\/p>\n\n\n\n<p>A sprint might look like two weeks of testing a new storyboarding template with one team, four weeks of trying a different review cadence, or even a quick trial run of consolidating feedback into a single channel. Nothing fancy\u2014just focused experiments.<br><br><\/p>\n\n\n\n<p>And at the end, the team comes together for a quick retrospective to reflect:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>What actually worked?<\/li>\n\n\n\n<li>What got in the way?<\/li>\n\n\n\n<li>What needs a tweak?<\/li>\n\n\n\n<li>What should we try next?<\/li>\n<\/ul>\n\n\n\n<p>Those small, thoughtful adjustments add up. Sprint by sprint, processes stay relevant instead of outdated, and teams stay aligned with how the work is actually happening today\u2014not the way it looked before AI changed the pace.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Bridging Creativity and Process<\/h3>\n\n\n\n<p>Some designers worry that process will limit creativity. In reality, well-designed processes enable creativity.<br><br><\/p>\n\n\n\n<p>When workflows are clear:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Designers can explore new approaches without derailing timelines<\/li>\n\n\n\n<li>SMEs can focus on content expertise instead of procedural confusion<\/li>\n\n\n\n<li>Leaders can focus on strategy instead of fire drills<\/li>\n\n\n\n<li>Teams can take creative risks because stability is built into the system<\/li>\n<\/ul>\n\n\n\n<p>Operational excellence is the rhythm beneath the work\u2014the part that makes creativity not just possible, but sustainable.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">Small Steps, Big Shifts<\/h3>\n\n\n\n<p>Operational excellence doesn\u2019t have to feel like a massive undertaking. Start small\u2014really small.<br><br><\/p>\n\n\n\n<p>Pick one workflow that everyone groans about. Map it out. Spot a couple of pain points. Try one change. See what happens.<br><br><\/p>\n\n\n\n<p>Those tiny shifts matter. Every small fix lightens the load, reduces confusion, and gives your team a little more breathing room. And when those improvements stack up, they create something bigger\u2014a culture where people communicate openly, take ownership, and trust the system they\u2019re working in.<br><br><\/p>\n\n\n\n<p>That\u2019s the moment when L&amp;D stops functioning as \u201cthe team that builds training\u201d and starts operating as a true strategic partner in how the organisation grows.<br><br><\/p>\n\n\n\n<h3 class=\"wp-block-heading\">The Road Ahead<\/h3>\n\n\n\n<p>The future of L&amp;D won\u2019t be defined by AI alone\u2014it will be defined by the teams who build the systems that let AI, creativity, and strategy work together.
